01 Β· context

PDP Online is the online arm of PDP Academy, Uzbekistan's leading IT-education player. By 2024 the platform needed a ground-up rebuild: architecture, UX and integrations had outgrown their first version.

I joined as IT Project Manager and was promoted to Product & Project Manager mid-year β€” running delivery and owning growth at the same time.

02 Β· problem

A live learning platform with real students can't stop for a rewrite. The rebuild had to ship in milestones while courses kept running.

The team lost time re-asking requirements: decisions lived in heads and chats, so developers, designers and QA each held a slightly different product in mind.

03 Β· process

  1. One requirements document, maintained

Authored the Requirement Specification Document and kept it alive through every change. The observable effect: the team stopped re-asking, and estimates got sharper.

  2. Milestone delivery across dev, UI/UX, QA

Coordinated developers, designers and QA against explicit milestones. When scope pushed against dates, we cut scope β€” dates held.

  3. Vendors as part of the team

Worked with international vendors (Civita, Vetrux Moodle) on integrations and scalability, aligning their roadmaps with ours instead of discovering conflicts at integration time.

  4. Promotion: taking on product too

Mid-project I took over product growth: launching online courses end-to-end β€” tests, announcements, SMS campaigns, multi-channel promotion β€” while the rebuild continued.

04 Β· solution

The rebuilt PDP Online platform shipped on schedule, and the audience work started paying off in parallel.

  • Ground-up platform rebuild delivered in milestones, courses uninterrupted
  • Living requirements spec as the team's single source of truth
  • Vendor integrations (Civita, Vetrux Moodle) for scalability
  • Course launches: tests, announcements, SMS, multi-channel promotion

Telegram channel growth
purely organic β€” content and community

In practice

  • Promoted from IT Project Manager to Product & Project Manager mid-year.
  • Delivery milestones held while the platform stayed live for students.
  • The requirements doc outlived the project as the team's reference.

06 Β· learnings

  1. A maintained spec is a growth tool: sharper estimates compound over months.
  2. Organic growth is unglamorous β€” content, community, consistency β€” and it works.
  3. When scope and the calendar fought, scope lost. Every time.
